Choose integrated line supply when your project puts four or more fitted interfaces between belt, idlers, pulleys, structure and cleaners and no single drawing set exists yet; choose a single-point conveyor components supplier when the parts you need are standard, catalogued and already held by an approved source. That one rule settles more sourcing arguments in our daily work with mining, quarry, cement and port buyers than any unit price sheet, and it is the rule this page unpacks.

Some customers buy one pallet of troughing idlers against a service order and nothing else. Others hand us a 1,200 m overland package and ask us to sign for belt, rollers, pulley lagging and bracket sets together. Both models work. They fail in completely different places, and the failure cost shows up months after the invoice, usually at 03:00 during a planned shutdown.

So we wrote down what we see. 01Two Sourcing Routes, One Conveyor Line

Every conveyor package we quote lands in one of two commercial shapes. Route A: the buyer keeps a list of approved vendors and buys each item where it is cheapest or fastest, one purchase order at a time. Route B: the buyer awards the belt and the mechanical components to one manufacturer and asks that manufacturer to guarantee the fit. Neither shape is a moral question. They are engineering and cash-flow questions, and each one pushes risk into a different corner of the project.

What the Single-Point Route Looks Like

Under the single-point route you issue an inquiry for troughing idlers to one vendor, a separate inquiry for the pulley to another, a third for the frame steel, and you take the belt from whichever conveyor belt manufacturer wins on price and schedule. Each vendor quotes against its own standard. Each vendor ships against its own drawing. Nothing is wrong with that — until the roller bracket bolt holes land 6 mm off the stringer pitch and the shutdown crew is standing there with a drill and a grinder while the plant waits.

In practice this route gives you three real advantages. Competition stays sharp because every item is re-bid. Local stock is reachable in days, not weeks, which matters when a return roller seizes on a Tuesday and the line must run on Wednesday. And your maintenance team keeps control of the specification, because they wrote it and they own it.

The price you pay is interfaces. Someone in your own organisation has to own the fit between the parts, and that ownership is usually informal. It lives in the head of one senior engineer. When he retires or rotates, the knowledge leaves with him, and the next shutdown discovers it the hard way.

What the Integrated Route Looks Like

Under the integrated route one supplier owns the belt and the rotating and structural components that touch it, quoted from one set of drawings and released as one shipment. We run this model for greenfield crushing plants and for cement and port clients who are tired of chasing three vendors over one misalignment. The purchase order is longer, the unit prices are rarely the lowest you will see, and the responsibility line is unambiguous.

Integrated supply also compresses the paperwork. One inspection report, one packing list, one marine survey, one claim route. For an EPC contractor under schedule pressure, that administrative saving is worth more than the three percent they might have squeezed out of four separate vendors. The catch is that integrated supply only works when the supplier actually manufactures the range rather than trading it. If a reseller wins the integrated package and then sub-orders the rollers, the interface risk comes straight back and you have added a margin.

The Criteria That Actually Move the Decision

We score every inquiry on five variables before we advise a buyer which route fits. Conveyor length and the number of interfaces. Whether an approved drawing set already exists. Whether the shutdown window is measured in hours or weeks. Whether the belt is a standard grade or a one-off compound. And whether the buyer can absorb interface rework internally without stopping production. Table 1 is the version we hand to procurement teams who ask us to be blunt.

In our experience the fourth criterion is the one buyers underestimate. Standard catalogue rollers at DIN pitch are interchangeable across vendors to within a millimetre or two, and splitting is safe. A 1,600 mm belt width with a 1,050 mm pulley, a specific lagging profile and a bracket pitch that exists only in your plant's drawing set is not interchangeable, and splitting that order invites a refit.

02Interface Risk, Item by Item

Interface risk is the cost of two parts that were made correctly but do not agree with each other. It is invisible on a quotation and very visible on a gantry. Below we walk through the five component groups that sit on the critical path of almost every bulk handling line, and say plainly who owns the fit when you split the purchase.

Troughing, Return and Impact Idlers

Idlers look like the most commoditised item on the list, and for standard belts they almost are. Three dimensions decide whether a set of conveyor rollers will drop into your frames: roller diameter, roller length, and the distance between the flat faces of the shaft. Get those right and shaft-end type — threaded, flat milled, or with a retaining groove — is the only remaining variable. Get shaft-end type wrong and the set sits in the yard.

Where splitting hurts is at the transition and the loading point. The troughing angle of the first set after the tail pulley, the garland spacing across the impact zone, and the height of the impact idlers under the chute all interact with the belt's ability to hold its troughed profile. If the belt comes from one vendor and the impact bed from another, each will point at the other when the belt edge starts cracking at 200 mm from the centreline.

When we quote impact zones we ask for the skirt board height, the drop height and the lump size at the transfer point. A 300 mm granite lump dropping 1.8 m loads an impact idler differently than a 50 mm clinker grain dropping 600 mm, and the disc diameter should follow the load, not the price. Typical practice in our factory is a heavier shaft and a thicker shell in the impact zone — treat that as typical and confirm against the actual duty.

Pulleys, Lagging and Shaft Fit

A conveyor pulley is where the belt tension, the drive torque and the structure all meet, so it is the component most sensitive to a split purchase. Three interfaces deserve a written agreement before anything is cut: the pulley face length against the belt width, the lagging profile against the belt cover grade, and the bearing housing centre height against the frame bracket. Reverse one of those and you are either re-machining a shaft or re-sitting a frame.

We have seen drive pulley face lengths quoted to DIN width classes that did not match the belt the buyer ordered from a different source in a different country, leaving 25 mm of exposed lagging at each edge. Nothing failed immediately. Eight months later the belt edge had a frayed scallop pattern and the buyer had two vendors, two opinions and no clean claim.

The lagging interface is subtler. Plain rubber lagging behaves differently against a specific cover compound under a specific moisture condition, and grooved profiles change drainage and therefore grip. A pulley lagged without reference to the belt may slip under a wet load even though the belt already meets its tension rating. Coordinate the two and note it on the drawing.

Frames, Stringers and Brackets

Structure is the most under-specified item in a split package. Frame steel is often bought as a fabrication lot from a local shop, and the bracket sets come from a components vendor who has never seen the stringer. Hole pitch, hole diameter, edge distance and the vertical offset between the carrying and return bracket line are the four numbers that decide whether assembly is a bolt-up job or a welding job.

Galvanising and coating choices also live here. A port installation in a salt-laden atmosphere and a cement plant with alkaline dust ask for different protection, and the corrosion allowance on the stringer changes the effective centre height. If you split the steel and the brackets between two vendors, at least issue both from the same released layout drawing and require hole positions verified with a template. Belt Cleaners and Transfer Points

Cleaners are not sold with belts, and that is the whole problem. A primary scraper blade must be set to a specific blade-to-belt interference, and the blade material must suit the cover compound. Order the belt from one industrial conveyor belt source and the cleaner from another, and nobody has accepted the interface. The result is usually a scraper blade pressed too hard against a cover that cannot take the abrasion, accelerating wear on both.

Secondary cleaners and ploughs behave the same way. On a 1,800 mm port belt carrying iron ore at 4,500 t/h, a badly matched secondary cleaner can remove the belt's own cover in months. Ask for the cleaner maker's recommended cover grade and surface finish, and write that line into the belt specification. It costs nothing at inquiry stage.

The Belt Itself

The belt is the component everybody argues about and the only one that touches every other component. Its tension rating sets the pulley diameter. Its cover grade sets the cleaner specification. Its troughability sets the idler spacing. Its edge construction sets the skirt rubber clearance. So when the belt is bought last, as a standalone rubber conveyor belt price comparison, all the earlier decisions become constraints it must satisfy rather than inputs it informs.

So freeze the belt specification before the mechanical package, not after. Buy the belt on price alone and you may inherit a pulley diameter calculated for a different belt thickness, or an impact zone that wants a thicker cover than the tension rating allows at the same ply count. Both are solvable — with a change order and a schedule slip.

Where Rollers Sit in the Route You Choose

Rollers are the item where the two routes diverge first, because they carry the highest line count on almost every component order. A mining conveyor rollers supplier that quotes a shell thickness but cannot name the bearing seal arrangement is quoting a wear part, not an engineered assembly — and that distinction survives the purchase order and disappears at the first washdown. The same test applies to a mining conveyor rollers manufacturer that cannot produce a bearing-seat drawing when it is asked for one.

There is a second point worth being blunt about. Two conveyor components manufacturers quoting the same roller diameter can sit a long way apart on price while looking identical on the catalogue page, because the difference hides in wall thickness, weld finish and seal class — none of which appear on that page. That is why we ask for the drawing and the seal class before we ask for the price, on either route. 03When Splitting the Order Is the Better Commercial Move

We are belt makers, and we still tell some buyers to split. Three situations come up again and again where a single-point conveyor components approach beats an integrated package on the numbers rather than on sentiment.

Standard Parts With an Approved Source Already on Site

If your maintenance store already holds 152 mm diameter carrying and return idlers at a standard shaft end, and those rollers have been performing, do not disturb the arrangement for a three percent saving on a larger package. The value of an approved source is not its price. It is that your fitters know the part number, the store keeps a minimum, and the change-out takes one hour with a spanner rather than four hours with a grinder. Re-qualifying a second source costs engineering hours that never appear in the purchase comparison.

The same logic applies to drive-side spares. Crusher and feeder drives on many of our customers' sites use classical or narrow section V-belts, and a site with an established transmission belt manufacturer relationship for those sizes is right to keep buying from it. Mixing belt brands inside one drive set is far worse than mixing belt suppliers across a conveyor line, because the shorter belt in a matched set carries the load.

Short Shutdown Windows That Only Honour Local Stock

When a plant is down and the window is six hours, geography beats commercial logic. Keep that local relationship alive even if the annual volume moved to a direct factory channel. It is cheaper than the lost production.

Our own advice to buyers in this position is to hold a two-source policy by item class: fast-moving standard parts locally, long-lead structural and belting items centrally. That is not a compromise between the two routes, it is a deliberate design of both.

When You Already Run a Controlled Multi-Vendor Programme

Large mining houses and port operators often run a vendor-managed inventory programme with an approved vendor list, a shared drawing register and an internal engineering group that signs interfaces. In that environment the split route is not risky, because the interface ownership that would otherwise be missing already exists inside the buyer's organisation. If you have that machinery, use it. If you do not, integrated supply is effectively buying that machinery from a supplier.

One caution: multi-vendor programmes drift. Every three or four years the drawing register picks up duplicates, and a roller that was interchangeable in year one is quietly non-interchangeable in year five. 04When Integrated Supply Pays for Itself

Integrated supply earns its premium in four situations, and three of them are project situations rather than maintenance situations. That distinction matters, because buyers often try to apply maintenance logic to a construction package.

Greenfield Lines, Expansions and EPC Packages

On a new line there are no existing stocks, no historical part numbers and no site knowledge to fall back on. Everything is a first fit. If four vendors each supply their own item, the first commissioning run becomes a joint debugging session with four parties and no owner. When we quote an integrated package for a crushing or clinker line, we issue a belt and component layout that shows pulley centres, idler spacing, take-up travel and transfer geometry in one document. It is not a substitute for the engineering contractor's design, but it gives the contractor a single set of numbers to check against.

EPC contractors also like the reduced interface count for a second reason: fewer vendors means fewer certificates to chase, fewer inspections to schedule and fewer partial shipments to reconcile at site. Retrofits With More Than Three Interfaces

Replacing a belt on an existing conveyor is the case where integrated supply most often wins quietly. The structural geometry is fixed. You cannot move the pulley. You cannot re-cut the stringers. So the belt, the rollers and the existing frame must agree with a set of dimensions that were decided fifteen years ago. Measuring those dimensions properly, and then accepting responsibility for the fit, is exactly what a conveyor belt factory is set up to do when it wants repeat business. On retrofit work we send a measuring sheet and, where the value justifies it, arrange a site survey.

This is also where a split package hides its cost. Two vendors can both be technically correct and still produce a mismatch, and neither accepts the rework.

One Drawing Set, One Claim Route, One Delivery Schedule

There is a contractual argument that matters more than buyers expect. Under an integrated order a failure at a transfer point produces one claim conversation instead of a three-way call. We have watched a routine warranty discussion turn into six weeks of correspondence because the roller supplier blamed the belt supplier, who blamed the chute design.

Delivery scheduling is the other half. Four vendors mean four shipping dates, four customs entries and four chances of a delay. That friction is invisible at quotation stage and expensive at commissioning stage.

05Reading the Five-Year Cost Model

Table 3 compares the two routes line by line rather than as one total, because the winner depends on which line dominates your operation. A quarry on one shift with slack capacity should read the first line and split. A port running a continuous unloader should read the third line and integrate.

Where Unit Price Misleads Buyers

A quotation is a snapshot of one transaction; the decision is a five-year position. Take a 1,000 m EP belt line with roughly 900 idlers, four pulleys, 120 brackets and two cleaners. The split-route saving on paper might be a few percent of the mechanical and belting spend. One forced stoppage of a primary crusher line for eight hours usually costs more than that entire saving. That is why we never push integrated supply using price as the reason.

Rework, Downtime and Spare Parts Arithmetic

Put real figures on the three lines that decide the question. Rework: one hot work permit at a transfer point, two fitters for six hours, one crane hour, and one supervisor. Downtime: your lost contribution per hour multiplied by the hours the line is stopped. Spares: the annual value of the stock you have to hold because parts are non-interchangeable across vendors. We have seen a modest integrated premium disappear in a single shift of lost production, and we have equally seen a carefully managed split programme beat integrated supply over four years because the plant had excellent internal engineering.

The same arithmetic applies to drive-side components. If a crusher drive takes matched V-belts, replacing one belt from a mismatched set costs more in repeated change-outs than a set of correct belts costs in the first place. A V-belt manufacturer that supplies matched, set-coded belts removes that recurring nuisance entirely. Rule of thumb we use with buyers deciding on a retrofit: if the sum of interface rework plus expected unplanned downtime exceeds the integrated premium, integrate. If it does not, split and keep your competition sharp. Confirm each figure against your own maintenance history rather than a generic benchmark.

06Inspection and Release Before the Trucks Leave

Whichever route you choose, the release point is where money is saved or lost. On a split purchase, our inspection list is longer, because we are effectively checking someone else's interfaces. On an integrated order, the list is broader but the evidence set is single. Here is what we insist on seeing before a shipment leaves, and what we recommend buyers require from any supplier.

Drawing Numbers and Tolerance Stack-Up

Every component should travel with a drawing number the buyer has approved and frozen. No revision letter means no version, and without a version you cannot separate a warranty claim from a specification change; we mark the revision on the packing list for that reason. Tolerance stack-up bites hardest where three parts meet — bracket hole position, roller shaft length and stringer pitch — because acceptable individual tolerances can add up to a 5 mm mismatch at the bolt.

For belts, the drawing-equivalent is the specification sheet: width, ply count and carcass type, cover thickness and grade, edge construction, splice type and direction of run. A belt with a moulded edge and a belt with a cut edge behave differently at the skirt and at the training idlers, so the requirement deserves to be written down. Sealing and Dust Ingress Protection

Idler and bearing life on a mining or cement site is decided almost entirely by the seal, not by the bearing brand. A triple labyrinth seal with a grease-filled chamber lasts a different life in granite dust than a simple contact seal, and the difference shows up in the first wet season. Specify the sealing arrangement you want, and verify it on the first article rather than on the shipping photo. Dynamic Balance, Runout and Coating

Pulleys deserve a balance and runout record, especially above roughly 2 m/s belt speed or where the shell is wide and thin. Lagging thickness variation around the circumference produces a repeating impulse that shows up as structural vibration and as uneven tension across the belt width. We ask for a shell runout figure, lagging thickness at four points, and a coating thickness reading on frame steel.

07What the Wrong Route Costs in Real Duty Conditions

Abstract comparisons are easy to nod at and hard to act on. Four duty profiles we work in every year show how the choice plays out when the numbers are real.

Iron Ore Primary Crushing: Wet, Abrasive, Relentless

Wet iron ore fines at a coastal transfer point combine abrasion, adhesion and corrosion. A split purchase here usually shows up as a cleaner set to a generic interference, a belt cover chosen for abrasion resistance but not for the wet friction the drive pulley needs, and idler seals that were selected on a dry inland standard. The plant typically discovers all three in the first monsoon. On this duty we would integrate belt, pulley lagging and cleaner specification, and treat seal selection as part of the same conversation. Typical, confirm against the actual duty conditions and the approved drawings.

Cement Clinker and Hot Return Lines

Clinker duty adds temperature to the equation. Cover compound choice, carcass type and the presence of a heat-resistant belt all interact with the pulley lagging and with the distance to the first idler after the discharge. If the belt comes from one vendor and the mechanical package from another, heat management falls between them. Confirm temperature class and any DIN or ISO test basis against the actual material temperature at the point of contact, not the kiln outlet figure.

Port Shiploader With a Six-Hour Window

Ports invert the logic. Because the machine is large, the change-out window is short and the berth cost is enormous, the parts must be right the first time, which argues for integrated supply at the specification stage. But the port also needs a local distributor for consumables. A port that has both — a single factory for the specified package and a local distributor for fast movers — is the model we see working best in practice. Quarry Running Mixed Local Spares

A hard rock quarry with a well-stocked yard, three fitters who know the plant and a one-shift schedule is the strongest case for splitting. An interface mismatch here costs a few hours of fitter time, not a stopped ship. The mistake we see in this profile is the opposite of the port: the quarry integrates everything to reduce paperwork and then loses the local flexibility its emergency repairs depended on.

Buyers ask us for ranges, and we give them, with one condition: a band is a starting point for a quotation, not a quotation. Material cost, rubber grade, width, ply count, shaft and bearing specification and packing all move the number, and freight moves it again.

MOQ, Lead Time and Payment

Our standard minimum is around 50 m per belt specification for belting items, and pallet or container quantities for rollers and components, which keeps an integrated package economic without forcing a warehouse of stock on a buyer. Normal lead time runs about 30 days after drawing approval and deposit; urgent lanes we can often run in 15 to 20 days. Samples for approval generally take 2 to 5 days. Payment is normally 30 percent T/T with the order and 70 percent before shipment, or a letter of credit for larger packages. For an integrated order, build the schedule backwards from the shutdown date with the belt last, because belt length and splice details depend on the final pulley and take-up geometry. That one rule avoids most of the schedule problems we see on mixed packages.

Is a conveyor components supplier the same thing as a conveyor belt manufacturer?

Not always, and the difference decides your risk. A components supplier may be a trader that buys rollers, pulleys and brackets from several factories and resells them as a kit. A manufacturer versus distributor comparison explains the practical consequences: a trading house cannot control a drawing revision in the factory that makes your roller, while a factory can. Can we buy the belt from one supplier and the rollers from another without problems?

Yes, in most standard applications. Three things have to be frozen first: the belt width and troughing angle, the roller diameter, length and shaft end, and the idler spacing including the transition distance from the tail pulley. If those are on one approved drawing and both vendors quote against it, splitting is low risk. Problems start when the belt is bought on a tension rating alone and the mechanical package on a catalogue page alone, with no shared document. In that case add a fit-check step for the first article, and put the drawing revision on the packing list.

How do we split the order safely if we must use local stock?

Keep the interface documents under your own control. Publish a single layout drawing, insist that the local roller supplier works to it, and keep a stocked range of standard items that are genuinely interchangeable. Then buy only the non-standard or long-lead items from the factory. We support this pattern regularly: buyers take standard components locally for emergency cover and take belt, pulleys, impact rollers and bracket sets from us against a frozen drawing. The arrangement works as long as the drawing is authoritative, and it collapses the moment two documents disagree.

What information do you need before you quote an integrated package?

Five items get us to a usable quotation: the duty description with material type, lump size, bulk density and temperature; the capacity and belt speed; the conveyor layout with pulley centres, lift and idler spacing; the drop height at each transfer point; and any standard the plant requires, such as a DIN, ISO or CEMA basis or a client specification. If an existing drawing set exists, send it even as a scanned annotation. Where the package value justifies a site visit we will ask for one, because measured geometry beats assumed geometry. Confirm every standard against the actual duty and the approved drawings before ordering.

Do you supply components and belts with OEM branding, and what is the minimum order?

We do. OEM and ODM work includes private label marking, buyer packing, matched documentation and buyer-specific part numbering. Standard minimum order for belting is around 50 m per specification, with pallet or container quantities for rollers and components; that keeps a mixed package commercial without tying up your warehouse. Normal lead time is about 30 days after drawing approval and deposit, urgent lanes 15 to 20 days, and samples 2 to 5 days. Payment is normally 30 percent T/T with order and 70 percent before shipment, or a letter of credit for larger projects.

How do you handle a mismatch or a claim on an integrated order?

One conversation, one file. Because the belt and the mating components are ours, we cannot pass a fit problem to another vendor. We ask for photographs, the tag or serial number, the drawing revision and the measurement that failed, and we compare that against the inspection record we kept at release. Most of the cases we see are resolved by a corrected component rather than a dispute. If you are running a split supply, agree the claim route in writing at purchase order stage, because the argument over who owns the interface usually costs more than the part.

Which route would you recommend for a first order with a new supplier?

Start with the smaller of the two, whichever that is. Order a standard belt or one pallet of rollers and judge the documentation, the packing, the dimensions and the response time on that first shipment. If the drawing control, the tag marking and the packing list are consistent on a small order, they will be consistent on a large one. If they are not, you have learned something cheap.
